I recently had a call with one of my clients who hit a massive milestone: her first $75K+ quarter.

And while the numbers looked amazing on paper, behind the scenes, she was feeling overwhelmed, stretched thin, and questioning what her next move should be.

It’s that classic growing pain moment in business: things are working, but they’re starting to break, and you’re not sure what to fix first.

This blog is a behind-the-scenes look at how I helped her:

  • Let go of a distracting offer that was draining her energy.
  • Simplify her sales process and client journey.
  • Improve lead quality through better messaging.
  • Start building a team that could support her growing business.
  • Prepare for paid ads and long-term scaling—without breaking what was already working.

She Was Doing “Too Much” — Even Though It Was Working

At the start of Q1, my client was on fire. She’d had a $24K January, and then a massive $39K February—most of it in just two weeks. But by March, sales started slowing down, and the stress was catching up.

One of the first things we looked at? Her offers.

She had launched a practitioner program as a secondary offer—but the ROI wasn’t matching the energy it required.

Not only was she running her primary program and doing sales calls, but she was also trying to build and sell an offer to an entirely different audience.

It was splitting her focus—and dragging her down.

We used the 80/20 principle to evaluate what was actually moving the needle.

That practitioner program was part of the 80% that was only bringing in 2% of the results.

Once she let it go, it freed up so much mental energy and allowed her to double down on what was actually working

She also realized that the effort she was putting into marketing the practitioner program on IG wasn’t just ineffective—it was pulling her away from the people who were already warm and ready to buy her main program.

We talked through where her practitioner audience actually lives (LinkedIn, live events, email) and agreed that if she ever revives the offer, it’ll be on a totally different platform.


Delegation Isn’t Just About Hiring—It’s About Systems

When we talked about what felt most overwhelming, it became clear that the core issue wasn’t just her offers.

It was that everything in her business was still running through her.

  • Tech issues? She handled them.
  • Client questions in Circle? She answered them.
  • Clinical questions from her team? All routed through her.
  • Complex clients? Still her responsibility.

Even though she had a team, she hadn’t built systems to support that team—or delegated with enough clarity or confidence.

So we started fixing that.

Here’s what we worked on together:

✅ Setting boundaries around when and how she checked Circle (twice a week only).
✅ Creating structured syncs with her dietitian so she wasn’t answering messages 24/7.
✅ Planning a hire for a client experience concierge—someone to handle onboarding, tech, billing, and the little things that make or break a client’s experience.
✅ Exploring email management tools (like Help Scout) to take her out of the weeds and let her team triage what actually needed her attention.

Your team can’t function effectively without structure.

Hiring isn’t the complete solution—delegating with clarity is. It’s a must-do to scale your online coaching business without burning out!


The Sales Strategy Was Working, But the Leads Were Not

After seeing such a huge spike in February, March felt slow. Sales calls were down, application quality was down, and conversions dropped.

So we did what I always recommend in this situation: zoom out and look at the full funnel.

Was it the pitch? Nope. She’d just revamped her sales script and was converting at over 60% the month before. So we looked at the leads.

Here’s what we found:

  • Some leads were not medically a fit for the program.
  • Others weren’t mentally ready to change, even if they were a technical match.
  • And a surprising number didn’t even believe they had a problem that needed fixing.

This is a messaging issue.

So we asked a critical question:

What does your ideal client need to believe before she’s ready to apply?

If your leads aren’t pre-sold on the way that you solve their unique problem, you end up spending too much time on sales calls convincing people that they have a problem—rather than presenting your solution.

We used that question to help her rework her messaging and content strategy so her audience would come in already believing they needed her solution.


Double Down on What’s Converting

Some of the most impactful shifts we made came from looking at what was already working in her content.

She had a reel that brought in over 20 applications in a single day—and it wasn’t even viral. It was just specific.

Her highest performing posts worked because they:

  • Challenged common assumptions.
  • Spoke directly to the woman who was a perfect fit for her program.
  • Gave clarity around the real problem and positioned her program as the solution.

We took those posts and repurposed them in different formats (carousels, stories, pinned posts), and I also encouraged her to test them as retargeting ads.

If a piece of content converts organically, it will likely convert even better with paid traffic.


Systems > Hustle: How We Built a Scalable Foundation

With her signature offer now the clear focus and content driving leads, we shifted into long-term strategy mode.

Here’s how we prioritized the next phase:

1. Hire for fulfillment first.

She had a dietitian handling some of the client load, but she needed support in Circle. So we talked about hiring someone to manage the community, and then grow into a 1:1 role over time.

2. Systematize internal communication.

Instead of pinging each other back and forth all week, we created a weekly “rounds” meeting where her team could bring up issues in batches.

3. Structure her support team.

We mapped out what a client experience role would look like: someone who could respond to support issues, check in with clients proactively, and help catch problems before they snowballed.

4. Prep for retargeting ads.

Once the funnel proved itself with organic leads, we knew it was time to start putting paid traffic behind it, starting with low-budget retargeting to warm leads from Instagram and her website.

Paid traffic is another great way to scale your online coaching business without burning out on organic content creation!


Final Thoughts: Your Business Doesn’t Have to Break to Grow

My client had one of her biggest quarters ever, but it was also a stressful experience to grow so fast.

The difference-maker was planning for simplifying, focusing, and putting the right support in place so she could keep growing without doing it all herself.
